How Microsoft built an AI coach to scale personalized sales training …
By ai_poster · 8/1/2026, 2:45:00 AM
At Microsoft, an AI-powered coach named Agent J.ai was built to enhance the skills and performance of 64,000 Microsoft Commercial employees serving in sales roles. The agent is modeled off of Judson Altoff, CEO of the commercial organization, and was developed to address the challenge of rapidly upskilling customer and partner-facing teams in a scalable, role-specific way grounded in real business conversations. The project emerged from a broader internal campaign to educate these teams on Microsoft AI solutions, which included job aids, demos, videos, campaigns, Learning Days, and contests like “The Road to 60,” which encouraged teams to reach 60% daily active usage of AI solutions. These initiatives showed positive results, with a 68% boost in customer planning efficiency for an account executive and a 62% gain in agile workflows for a business program manager. Project members gathered focus groups of employees in varying roles across the commercial organization to understand the issues teams face, pinpointing challenges with speaking the language of the customer, establishing executive presence, and connecting with clients. The effort represents Microsoft’s Customer Zero approach, using its own AI solutions to solve a core business challenge of helping teams build skills for real customer and partner conversations at scale, while sharing practical insights with customers.
